The Real Problem

You've Got a Good Business.
It's Also Fragile.
And That's Not Your Fault.

I've sat across from contractors doing $1M, $5M, $20M. Good businesses with smart owners. And I've watched them hit the exact same wall. Not because they can't build, not because they don't work hard, but because they're running on a financial system that was never designed for construction.

Your accountant tracks what happened. Your banker watches your debt service. Nobody is looking at the levers inside your business that control whether cash shows up when you need it. Until now, that's been nobody's job.

Here's how I know you're living this right now.

Does this sound like you?

If three or more of these land, you don't have a discipline problem.
You have a cash-flow-structure problem.

And it's fixable. This is what 35+ years of construction CPAs work sounds like on the other end of the call.

"I'm doing $3 million a year and I still can't sleep at night."
Cash flow
"The busier I get, the broker I feel. Every job I win, I have to fund out of pocket before I collect."
Growth is eating me alive
"I pay myself whatever's left — and a lot of months there's nothing left."
The owner is always last
"I had a great year — and then my accountant handed me a tax bill that wiped out my cushion."
The surprise tax bill
"I won't know if this job actually made money until it's long over — if I ever know at all."
Knowing my numbers
"I mark everything up 20% and somehow still don't clear 20%."
Markup vs. margin
"They're sitting on 10% of money I already earned, and I can't touch it for a year."
Retainage
"I make money May through October and bleed it back out November through March."
The winter cliff
"I won the job — and then realized I priced it to lose money."
Estimating & bidding
"I'm the estimator, the PM, the bookkeeper, the salesman — and I still swing a hammer."
Wearing every hat
"My books are three months behind, so I'm flying blind on everything current."
Books always behind
"Nobody around me understands what running this thing actually feels like."
The loneliness of it

This is a structure problem, not a you problem. The contractors who become permanently profitable aren't the ones who work harder. They're the ones who stopped hoping the numbers would work out and installed a system that makes them.

What changes

Imagine running your business like this.
Not a fantasy. This is what the system produces.

Owner pay

A paycheck you can count on

Your pay gets funded first — off the top, before it can get spent on something else. You stop being the lowest-paid person in your own company.

Payroll

Sleep on Thursday night

Payroll lives in its own protected account on a fixed rhythm. No more deciding whether to pay your guys or your suppliers.

Taxes

The tax bill is already set aside

Tax money is moved the day it comes in. April becomes a routine, not an ambush.

Job costing

Know which jobs made money

Real revenue, true labor burden, job-by-job profit — proven with numbers, not "I feel like we did okay."

Growth

Grow without going broke

Guardrails and a cash buffer so winning the big job doesn't trigger your worst cash crunch.

Bidding

Bid to win AND profit

Price from your real costs and your real targets — not gut, memory, or whatever the low bidder is doing.

What contractors say before they find the system
"I had $200,000 in the bank last week. Now I'm worried about covering next week's expenses. What am I doing wrong?"
"Some weeks I'm deciding whether I pay my guys or my suppliers. I've covered payroll out of my personal savings more times than I'll admit."
"Everybody else gets paid before I do. I'm the lowest-paid guy in my own company."
"I knew I owed taxes. I just didn't have the cash sitting there when it was due."
"I can't tell you if I made money on it. I feel like I did."

TWO WAYS IN

Pick the Path That
Fits Where You Are.

Both options install the same Profit First system. The difference is how much of Wade's time you want in the room with you, and whether you want the full Cash Flow MRI done on your numbers.

The X-Ray vs. The MRI

An X-ray shows a number.
An MRI shows where you actually stand.

Most contractors only ever see the X-ray version of their finances — a P&L that says "profit" or "loss" and stops there. The Cash Flow MRI goes deeper. It places your business on a five-level scale of financial health, from crisis to permanently profitable — and shows you exactly which lever moves you up a level.

01
Survival Mode

Decisions made by bank balance. Payroll is a weekly question mark. No reserves, no real plan — just getting through the week.

02
Reactive & Fragile

Profitable on paper most years, but one slow-pay client or one bad job from real trouble. Taxes are still a surprise.

03
Stable, Not Strategic

Bills get paid, payroll clears — but growth still strains everything, and you still can't say with certainty where the money's going.

04
In Control

Allocations run on a rhythm. Reserves exist for taxes and slow season. You know your real margins — and your real Debt Pressure Ratio.

05
Permanently Profitable

The owner gets paid first and consistently. Growth is funded, not feared. You could walk away for two weeks and the business runs fine.

Most contractors land hereLevel 2 — Reactive & Fragile. The business looks fine from the outside. From the inside, it's one bad month from real trouble — and nobody's ever shown them which specific lever moves them to Level 4 or 5. That's exactly what the Cash Flow MRI identifies, in the first session, on your actual numbers.

The Cash Flow MRI

What Wade runs on your actual numbers

Your CPA does tax returns. Your banker looks at debt coverage. Neither one is looking at the levers inside your business that control whether cash shows up when you need it. This session does.

Phase A

Complete Financial Picture Rebuilt

  • Full P&L with 5 years of history, classified into Profit First buckets
  • Balance sheet — current assets, fixed assets, liabilities, equity
  • Full debt schedule — every obligation mapped with rate, payment, maturity
Phase B — 14+ Diagnostic Engines

Cash & Profit Levers

  • AP timing impact — what changes if you slow down how fast you pay
  • AR aging — what changes if you collect faster
  • Cash Conversion Cycle per dollar of revenue
  • Free Cash Flow Ratio — can you grow without borrowing?
  • COGS breakdown and customer margin analysis
Construction-Specific

What Your CPA Isn't Running

  • WIP accounting — are you over or underbilled?
  • Job cost variance — estimates vs. what jobs actually cost
  • Retainage impact — how much receivable is locked up
  • Payment timing — the cash effect of your contract terms
  • Flip Analysis — scenario modeling across multiple levers

What comes out the other side

  • Executive summary narratives for every lever — written analysis, not just numbers
  • Before/after scenario comparisons — current state vs. optimized state
  • Prioritized recommendation list — what to do first, second, and third

The difference

  • Full PDF report with charts and tables — ready to share with a partner, lender, or advisor
  • Specific numbers — "Your DSO is 54 days. Get it to 40 and you free up $82,000 in working capital." That kind of specific.
  • Re-run at capstone — before/after on your own numbers, measured
The OS — 200+ Tools

Whatever's keeping you up at night — there's a tool for it

Every pain a contractor names, the system has an answer for.

Most contractors who complete this program don't say "I learned a lot." They say "I finally understand what is happening to my money." One is awareness. The other is a system installed in a real business with real bank accounts and a real allocation running on the 10th and 24th of every month.

Common Questions

What Contractors Ask
Before Enrolling

Is this right for my size of business?
The Profit First Cash Flow System has been implemented by contractors from $500K to $70M in annual revenue. The concepts scale. The percentages change by size and trade. The system works regardless. If you have jobs, overhead, and a gap between what you earn and what you keep, this course is for you.
I already use QuickBooks and work with a bookkeeper. Do I still need this?
Yes — and here's why. QuickBooks tracks what happened. This system manages what happens next. Most contractors with bookkeepers are well-organized and still cash-strapped, because they have good record-keeping and no cash allocation system. Those are two different things. The MRI session will show you exactly where the gap is in your specific situation.
How much time does this require each week?
Plan for 2–3 hours of focused engagement per week — watching the content, completing your deliverable, and applying it to your business. Because it's self-paced, you decide when those hours happen. The modules that require more (Your First Allocation in Module 4, the Drain Audit in Module 5) are the ones that will make the biggest immediate difference. Front-load your effort there.
Is this live or self-paced? Do I have to show up at certain times?
The eight core modules are pre-recorded and available the moment you enroll — watch them whenever and in whatever order makes sense for your business. No cohort, no start date, no falling behind. On top of that, Wade hosts weekly live office hours where enrolled contractors bring questions about their own numbers. Office hours are optional and recorded if you can't make it live.
What does the one-on-one MRI session with Wade actually look like?
It's a focused working session — typically 60–90 minutes — where you submit your financials in advance and Wade runs the diagnostic live with you, walking through findings and identifying your specific leverage points. Both the pre-course MRI and the capstone re-run are scheduled individually, one-on-one — not a group call. Once you enroll, you'll be invited to book your session at a time that works for you.
I've read the Profit First book. Is this just the same content?
No. Wade's work starts where Mike Michalowicz's book ends and goes deep into the construction-specific adaptations that generic Profit First doesn't address — JobEx as a separate cost category, retainage timing, equipment cash drain analysis, the Debt Pressure Ratio, and the Construction Growth Paradox. If you've tried to implement it without construction-specific guidance, this fills the gaps that made it feel incomplete.
What is the Profit First Construction OS and do I have to continue after 3 months?
The PFCOS is a web-based platform built specifically for construction contractors — 200+ financial calculators, a Profit First Progress Tracker where you log allocations and watch your CAPs move toward TAPs over time, an AI advisor trained on the Profit First methodology, a private community, structured courses, live events, and a resources library. Your 3-month access is fully included — no credit card required at enrollment. After 3 months, continue at $149/month or cancel with no obligation. Most members keep it because the calculators, tracker, and community become part of how they run the business weekly.
What if I enroll and the timing isn't right?
There is never a perfect time to fix your cash flow. The contractors who wait for the right time are the ones who eventually hit a wall — and at that point the options are worse. Because this course is self-paced with no start date, you can enroll now and begin whenever your schedule allows. The best time to enroll is now. The best time to start is whenever works for you.

Wade Carpenter,
CPA, CGMA

Mastery Certified Profit First Professional · Author · Co-host, Contractor Success Forum

Wade has spent his career almost exclusively in commercial construction finance. He wrote Profit First for Commercial Construction, co-hosts the Contractor Success Forum podcast with Stephen Brown, and rebuilt the Profit First method from the ground up for the way construction cash actually moves — retainage, draws, WIP, bonds, seasonality, and all.

This isn't generic small-business advice with a hard hat glued on. It's a system designed for your industry, by someone who's sat across the table from contractors from $500K to $70M and run their actual numbers.

Wade built this course because the contractors who needed it most couldn't always get one-on-one time with him. Now they can — with the MRI sessions built directly into the program.

He genuinely cares whether your business makes it. That's not a sales line. It's why he's still in construction accounting after 30 years.

Is this program right for you?

Not every program is right for every contractor. Here's an honest look at who gets the most out of this bootcamp, and who should probably wait.

Good fit

  • You're growing but want real control over your cash flow

  • Your P&L shows profit but the bank doesn't reflect it

  • You want to understand your numbers without becoming an accountant

  • You're ready to actually implement, not just learn

  • You want a structured system, not another spreadsheet you'll abandon

Not the right time

  • You're looking for a quick fix. This is a 8-week commitment

  • You want theory only. This requires action between sessions

  • You're not willing to let someone look at your actual numbers

  • You're not ready to hit the ground running and actually implement the system in your business.
